How Just Eat runs devops at scale

UK-based food delivery company Just Eat runs a hugely complex devops culture across 35 software development teams in five geographies, working together to maintain 450 microservices.
At peak times Just Eat is processing 2,700 orders per minute, normally on a Saturday evening, which requires them to spin up in excess of 1,500 AWS instances. The engineering team ships up to 500 releases a week and generates 1.5TBs of logs per day.

Take Just Eat’s reported outages on New Year’s Day, its second busiest day of the year after Valentine’s Day, where a tweet from the company reporting technical issues across its website and app received more than 200 responses, some verging on the dramatic side. “You’re ruining my life!” one user tweeted.
Speaking at the London leg of the AppDynamics World Tour last week, Richard Haigh, director of technology at Just Eat, said: “Site reliability engineering all starts with this first premise: we believe truly that dev teams own their product, full stop.
“So the devs create the code, they ship it, they look after it in the evenings, they take the pages home and we call them at 3 o’clock in the morning if their code fails and they help fix it. They own that code cradle to grave.”
However, those dev teams aren’t alone, they are supported by dedicated SRE teams, who run on what Haigh calls ‘five pillars’. These are:
  • Relentlessly protect site availability
  • Enable change to be delivered fast but baking quality in using automated delivery pipelines
  • Optimise the use of infrastructure and resources – using scalable cloud solutions and ensuring the right spend there
  • Innovate to stay ahead, especially when it comes to tooling – wether it is open source, commercial or built in house – to have the best possible solution
  • Fostering a blameless culture and enabling autonomous teams
This starts with a central SRE team of 50-60 people who run a 24/7 service operations centre. “Their job is to boss the first ten minutes of any problem we’ve got,” Haigh said.
This team also looks after hosting across various cloud platforms, delivery automation (CI/CD pipelines), all monitoring, logging and alerting sitting under a team they call ‘observability’ internally, and service management run by a set of country managers.

Tooling

In terms of aligning these teams, Just Eat runs a whole range of activities to keep lines of communication open.
This starts with a daily standup to review any issues they had seen in the past 24 hours and prioritise next steps. Teams also run weekly risk meetings ahead of the busy weekend period. Lastly there is a monthly technology all-hands to discuss lessons learned and new tooling.
When it comes to tooling, Just Eat wants to fall in the sweet spot between giving development teams complete autonomy and a central team dictating which tools to use.
“We try to support that diversity and decentralisation but at the same time control some of the things that are larger in scale and more important to the business,” Haigh said.
“So we have central support for a range of tooling like the monitoring stack, but we give dev teams the opportunity to interact with that in an open source way, so they can take a version, fork it, manipulate it and give it back to us and we say that’s great and incorporate it back into the code base for everyone.”
However dev teams adopting new tools “go into that knowing the risks and taking that on, but there is also survival of the fittest,” Haigh said. “So if you have chosen that tool and it turns out to be absolutely awesome – we’ve seen this with something like Slack recently – the next team takes it and we get to the point where it’s best in breed and we take that onboard to try and find some of those economies of scale, enterprise support and make it easier for others to adopt it.”

Bennie Johnston, head of site reliability engineering at Just Eat also explained from the stage how the company has had to scale devops over the past four years due to some pretty serious growth at the publicly listed company, from just one release a day to nearer 500 per week today.
For example, four years ago the Just Eat dev teams were falling back on written run books to help resolve issues.
“Run books weren’t the way we were going to scale devops,” Johnston said. “Just Eat kept being successful so we got more and more dev teams. What we realised was our platform-as-a-service team needed scaling and that is where the deployment of monitoring came in.”
So the team went out to market to look for the right tools to help automate some of these processes. “That’s where AppDynamics came in, as well as our internal SRE team building tools to give the operations teams buttons and levers to affect the flow of traffic and protect that core user experience,” he said.
Speaking about AppDynamics in particular, Johnston outlined how it allowed Just Eat to centralise monitoring.
“We had monitoring-as-a-service from very early on, it was one of the things that allowed us to do devops, if you are operating something you need to be able to see it,” he explained.
However monitoring was developed by individual teams for their own services, so it was fractured.
For example: “For the Order API we had some great metrics, but from an operations point of view we had very little visibility into what was actually going on. We didn’t even really have real time order rate, this was something that came out of our database three days later.
“AppDynamics gave us the ability to look across all of our teams and services to correlate cause across and gave us that visibility into our systems,” he said.

AI

So, what next for JustEat? “We want incident resolution AI,” Haigh said.
At the moment managers will arrive to work in the morning to a raft of HipChat chat logs to pick through any incidents that occurred overnight.
“My dream is to come in one morning and there has been an incident but we won’t have had to wake any engineers up,” Haigh added. “In fact the bots and systems we are looking at will have identified where something has gone wrong and find what they need to do to recover those systems.
“If we get really good those dependent systems will talk to each other and will understand the implications of making that change. Those systems will work together to resolve that and then we will run sanity checking and it is logged in those same HipChat channel so that when we, the humans, come in after a good night’s sleep we can see exactly where the system was hurting and how to alleviate that moving forwards.”

Zomato in talks with Alibaba for funds, UberEats allocates $200 million for India

MUMBAI: Online food delivery startups are again seeing hyper funding and cut-throat competition, mirroring what had happened in the go-go years of 2014-15. While Uber is expected to invest $200 million into its food delivery business, UberEats, here in India, both Zomato and Swiggy are in talks to shore up $200 million each from risk investors.
Sources close to the discussions said Zomato is talking to Alibaba while Swiggy is close to wrapping up a new $200-million financing round with participation from Yuri Milner’s DST Global, Coatue Management, and Meituan-Dianping — the Chinese food review and delivery giant. Three of these players also have Foodpanda to fight with, which was recently bought out by Ola. The homegrown ride-hailing company said it was earmarking $200 million to grow Foodpanda.
 
Industry watchers said with fresh capital coming in, it will lead to increased discounts and promotions to lure consumers. “Between the four companies, there’s almost $800 million to $1 billion of funds likely to be allocated to this sector. The cash burn is going to go up at a fast clip as each of them wants to outbid the other. Swiggy, Zomato and UberEats are slugging it out while Foodpanda under Ola has a far bigger war chest,” said a person familiar with the situation.
 
Uber, which is committing $200 million to grow its food delivery vertical, said it will expand into tier-2 cities in India. The food aggregator app, which was launched in May last year, is currently present in Mumbai, Delhi, Pune, Chandigarh and six other markets. In an earlier interview with TOI, Bhavik Rathod, head of UberEats India, said, “India remains one of the most important markets for UberEats globally and is the fastest growing market in the Asia-Pacific region.
 
 
After its affiliate Ant Financial invested in restaurant discovery and delivery app Zomato earlier this year, Alibaba is now directly looking to back the Gurgaon company in a $200-million financing round, three people familiar with the matter said. TOI has learnt the financing round will peg Zomato’s valuation at $1.5 billion.
The move to double down on Zomato comes right after the Alibaba group bought out China’s food delivery service Ele.me. Sources said, while Zomato’s financing round is in an early stage, Swiggy’s $200-million fundraise has closed, valuing it at $1 billion after the investment
 
UberEats, Zomato and Swiggy did not respond to TOI’s queries.

Sources said Swiggy, the largest online food delivery app, is clocking about 10 million orders monthly while Zomato registered approximately 7.5 million per month. Latest numbers for Foodpanda were 40,000 monthly orders, while UberEats was at 20,000-25,000, people who track the sector said.
While the euphoria among investors has returned seeing the high growth of these companies, the burn rate on the back of spiralling customer acquisition costs hasn’t come down for anyone in the sector. “Swiggy and Zomato have been scaling very quickly as they are witnessing higher frequency and return customers. What will be critical is how these players are able to use their fleet to deliver more than just food,” said an investor in an online food ordering platform on the condition of anonymity.

Just Eat delivers on IT’s appetite for information with AppDynamics

When UK monopolies watchdog the Competition and Markets Authority (CMA) gave the green light to online food delivery service Just Eat’s £200 million acquisition of Hungryhouse in November 2017, its decision was based partly on its belief that the combined company will continue to face stiff competition from well-funded rivals with strong brands – namely, Deliveroo and UberEats.

Both companies have aggressive expansion plans, so it’s never been more important that Just Eat’s website and mobile apps can take the strain on holidays and weekends, when the public’s appetite for pizza, prawn korma and Pad Thai soars.

There’s a lot of complexity, however, behind Just Eat’s customer front-ends, which serve around 19 million customers across 13 different countries worldwide (10 million of whom are in the UK). According to the company’s director of technology Richard Haigh, what customers see as ‘the product’ is made up of around 400 discrete services, each typically managed by its own team, he explains:
So a service could be something as customer-facing as the iOS app, or it might be more back-end, like a service that talks to order pad systems in restaurants that the staff use to manage incoming orders. Or it could be a data store; we run many large SQL databases and each of these might be worked on as a service by a dedicated team.
However diverse they are, what services tend to have in common are their dependencies; in other words, the vast majority interact with other services. It’s that complex mesh of technologies that make up the full Just Eat product suite and understanding what’s happening within that mesh is key to tackling issues before they become apparent to hungry customers, says Haigh.
This is where the company’s Spring 2017 implementation of Application Performance Management tools from AppDynamics comes in. Says Haigh:
We’re clearly dealing with significant technical complexity and scale and part of what my team does is to provide monitoring, logging and alerting services across this infrastructure. So we’re really interested in knowing what ‘normal’ looks like, so that we can recognise ‘abnormal’ when we see it. What AppDynamics has given us is the ability to get a very clear view of what’s going on.

Just Eat relies heavily on open source tools to provide monitoring and logging for its 400 services running across thousands of Amazon Web Services (AWS) instances in the cloud, as well as for an alerting system –but AppDynamics sits on top, providing a ‘single pane of glass’ into the entire estate, through dashboards tailored to roles and responsibilities.
At a glance, says Haigh, it’s easy to see how Tier 1 and Tier 2 services are performing; the former are the services that need to work for a customer to successfully place an order; and the latter are services that provide background support to the restaurants that receive the orders. In other words, these are the services that are most critical to an order being taken and fulfilled. If developing issues are spotted early, Haigh’s team can intervene, delivering a triage service, so that problems are nipped in the bud.
AppDynamics has been so successful at Just Eat, he says, that he’s looking to expand its use:
Whereas we started with basic instrumentation around our core services, we’re now adding other services that we think are important enough to warrant being ‘up in lights’ on our dashboards. We’re also using AppDynamics to develop a number of new dashboard designs so that as well as the high-level view, we can also have dashboards for individual feature teams that really care about a subset of a service, so they can see the nuts and bolts and dependencies, but within the specific context of their particular domain.
It has also helped his team spot dependencies that are no longer required, allowing to make code changes and simplify the estate as part of general good housekeeping, he says. Finally, knowing whether or not systems and services are under strain provides valuable clues to the cloud-based resources that Just Eat needs to keep running at its busy and not-so-busy times:
It could be that there’s been a lot of marketing around a particular weekend and customer demand is high. I’ll want to know how much stress that’s placing on our infrastructure so that I can scale up our systems. Or it could be that we’re having a quiet day and actually what I’d like to do is scale down, saving money for the business. It’s given me a lot of flexibility here.
But what’s most important, of course, is staying up and running. Using AppDynamics flow maps, my team can very quickly identify if something looks like it might be going wrong, and identify which teams are involved there. We’ve certainly had events where we’ve seen information through AppDynamics early enough and engaged our teams on triage so that it never became a problem for customers.
